We have heard this many times. Half of what you need to succeed in business is “people skills.” For example, here’s what executive coach Marshall Goldsmith had to say about the topic in one of his Fast company columns:

“Your people skills often determine how high you get. Who would you prefer as a CFO? An average accountant who is great with people…or a brilliant accountant who can’t do it [people]… A candidate with great people skills wins every time, largely because he (sic) can… lead.

But this management wisdom is based on research and models from the 1970s. This was when nearly all corporate executives in the US were men and when the mindset was an either/or worldview. For example, managers focused either on tasks or on relationships. The bottom line is always that if you can master both, you will rise to the top. So, the formula from the 70s was 50 percent people skills + 50 percent professional competence = 100 percent career success.

Before examining this formula, it is important to know that comparing the performance ratings of men and women in similar positions, with similar tenure, and in similar companies shows that women outperform men in interpersonal skills. In fact, Business week has highlighted these findings with a cover story titled “Women rule as leaders.”

If women excel at communication skills, and if they consistently outperform men in this arena, why aren’t there many more women at the top of organizations? There’s a trick answer: because people skills and professional competence are not two sides of a whole. Together, they make up only 66 percent of the entire story.

The missing 33% ™ is business acumen. This is where bosses consistently rate men as superior to women. And it’s a skill set that most leadership development programs ignore.

So how do you improve your business acumen?

  1. First, get a copy of Ram Charan, What the CEO wants you to know. It’s a business acumen primer in less than 150 pages. And look at me No ceiling, no wallstoo.
  2. After you’ve committed the book(s) to memory, sit down and figure out how the work you do or supervise contributes (or could contribute more) to monetization, profitable growth, customer service/entence, and profitability (profit x velocity). Work at it until you have a clear perspective from the work of your employees to the key business results of your organization.
  3. Then learn the difference between actions, outcomes, and results, and strive to achieve results.
  4. Finally, learn how to talk to your boss, colleagues, direct reports, and strangers who might hire you about how your leadership contributes to your company’s business.

When you add the missing 33% to the leadership success equation, you have a winning formula.
